Why "Book Direct" Is Not Always the Cheapest Anymore

The "book direct" movement was launched around 2016 by Marriott, Hilton, and Hyatt with campaigns like "It Pays to Book Direct". The logic: skip the OTA, save the commission, get member rates. For a while it actually worked — hotels had real direct-channel discounts of 5–15%.

What has changed since 2020

Three things:

  1. Rate parity enforcement intensified. Hotels that break parity get demoted in OTA search results, which crushes their bookings. Most now keep the direct rate in lockstep with Booking.com.
  2. Bedbanks scaled aggressively. Wholesale inventory grew by ~40% 2020–2023. Those channels consistently price 15–30% below direct.
  3. Loyalty programs devalued. Marriott Bonvoy alone devalued twice since 2019. The "5% member discount + points" math rarely beats a clean bedbank rate anymore.

When direct still wins

  • Small independent hotels without OTA relationships
  • Stays where you will use elite-tier perks (upgrades, breakfast, lounge)
  • Stays you are likely to modify — hotels are friendlier about changes than OTAs

When direct loses

  • Any major branded hotel (Marriott, Hilton, Hyatt, IHG, Accor) on a standard stay
  • Any property where a bedbank wholesale rate is queryable
  • 4- and 5-star international destinations in shoulder season

The honest rule

Check direct, check the OTA, then check a wholesale-aware tool. In 2024–2026, the third check is increasingly the one that wins. Vacayos exists because the first two can be easily compared by anyone — the third one requires B2B licensing the average traveler will never have.
